A customer designs a dock → it lands in GHL → gets a margin-checked quote → a setter books it, Nate closes → it runs the proof-gated traveler on the floor → Chris & crew pack, brand and ship it out the door — and every step's price, cost, labor and material is captured, so Centauro sees real margin. Fill it through the fast lanes to $50k/week, stabilize, then buy the equipment that takes it to $5M.
How to use this document: it's the single place the leadership level operates from — Centauro on the numbers, Shilale on demand, Nate on the pipeline, Jim backstopping. Use the nav bar to jump. The Machine — pricing, front door, pipeline

The money engine

One dial sets every price: aluminum at $5.25/lb LIVE
Change one input and every product's cost and gross profit recalculates. Only aluminum scales; wood, vinyl, galvanized, fasteners and labor stay flat.
Every quote shows gross profit — Materials + Labor split out LIVE
The CFO sees where the money is on every job; the customer never sees cost or margin. Retail = (Materials + Labor) × 2.5 (~60% GP); Dealer holds the 50% floor.
The full catalog is priced AND costed — 262 SKUs for QuickBooks BUILDING
Alummikon, Alummilite, Wood Dock Hardware, Dock Accessories, Commercial — each row carries Sales Price + BOM cost, so QBO shows true margin per line. DO: import the CSV, set income/COGS accounts, and push the new-basis prices (quotes run ~58% vs the 60% target until you do — that's live margin left on the table).

Each dealer runs an "Authorized Alummikon Dealer" badge linking to the hub (live on Sebago + Gale Force). Dealer recruitment doubles as SEO authority. Sebago + Alummikon both tracked in Search Atlas under the $199 plan; Gale Force held.

Forge Flow — the OS, layer by layer

The spine: Forge Flow lives on GHL — every job is one GHL opportunity that carries it lead-to-cash. QBO is not the hub — it's the money layer on either side. Data is created once, at the source, and flows up.
1 · Front Door — demand → lead → GHL opportunity LIVE
Funnels, pages, forms are built and working (Hamad). A click/submit creates the GHL opportunity — the anchor that carries the job. Remaining job = fill them (Shilale).
2 · Quote — the opportunity gets priced, margin visible LIVE
Estimator prices off the BOM at $5.25/lb, GP shown internally. An estimate can start in QBO and lands back in GHL as the opportunity — GHL stays the single thread.
3 · Close — quote → won, deposit and all LIVE
Setter books, Nate closes, deposit taken. Won/lost lives in Forge Flow/GHL. The deposit is a field on the opp so contract, deposit and QBO balance reconcile.
Decker: $33,075.84 − $17,000 deposit = $16,075.84 open in QBO. The gap is the deposit, not drift.
4 · Handoff — the won opp pushes onto the floor LIVE
Won → pushes into the GHL Production Schedule pipeline (Fabrication → Staged → Installed → Closed); job folder created, BOM to the floor. No re-keying.

5 · Build — proof-gated traveler, can't be faked LIVE tracking BUILDING
14-step build flow (SharePoint + Power Automate); Hamad's Lock 3 — no step done without a photo/system record. Employee-code labor and BOM material backflush are going in BUILDING; genealogy (slab → C-number → part) is its own project NEXT.
6 · Pack · Brand · Ship — out the door, photo-proofed LIVE
QC, pack & brand, ship — each photo-gated. Chris & crew own warehouse-to-door. The proof trail is also the quality record.
7 · Money — delivered → cash, QBO books it LIVE
Invoice out, deposit applied, AR clears, AP paid, P&L + margin booked. Because Layer 5 captured real labor + material, the margin is proven off the floor.
8 · Cockpit — it all reads back as one live picture BUILDING

Why it runs without Jim

Master Task Board + 8 role-filtered views (RACI single owners) · Teams #daily-closeout + 5 PM Adaptive-Card check-in · Friday pattern report + Sunday summary · the Run-Through proves the floor runs with the owner out of the center. That's what makes it financeable and sellable.

CFO Cockpit — Centauro's screen

The Dashboard is the single cockpit — everything reads out of it BUILDING
One screen: short-term forecast, AR to collect, AP to pay, pipeline, the $50k/week floor — fed by the real books. Short-term forecast — cash + revenue you can see coming BUILDING

The living pro forma — the 36-month plan kept current against actuals BUILDING
Not a static file. As each month closes in QBO, the actuals drop in beside the plan — so the cockpit always shows plan vs. actual and a rolling forward forecast off real numbers, not last quarter's guess. This is exactly what Carter's underwriting asks for ("pro forma reconciled to actuals") and Centauro's long-range view, in one place. AR — the collections worklist LIVE

Personal vs business — there is NO personal; keep it clean DO
The books are business-only. The rule going forward: business runs through business accounts + QBO, personal fully separate, so numbers stay bank-clean. DO: Centauro confirms the rule in writing → policy.

Marketing Cockpit — Shilale's screen

The formula: Effort = Results. Shilale's place of record — every marketing effort in, every result out, side by side, so you can see whether the work is producing. The chain: Effort → Reach → Leads → Appointments → Quotes → Closes → Revenue. Track the input, watch the output, and the conversion rate at each step shows what's working and where it leaks.

The effort — what goes in

Posts, emails, outreach, ad spend — the work, counted BUILDING
Native Page posts by channel, email campaigns sent (camps / campgrounds / dealers), outreach volume (calls, InMails, DMs), content published (money pages, blogs), and paid ad spend. Why count it: effort you can't measure can't be tied to a result. Every input logged so it lines up against the output below.
SEO effort — Search Atlas work on the money terms LIVE

The results — what comes out

Leads by source — straight from GHL, already tagged LIVE
GHL already stamps every lead with its source, page URL, and medium (form, organic, direct, paid). So you can see exactly which effort produced which lead — the contact form, the design tool, a campaign, or organic search. This is the core of Effort = Results, and it's live right now. 🔗 GHL → Contacts / Opportunities (filter by source & attribution).
The funnel math — leads → appointments → quotes → closes → revenue BUILDING
The pipeline stages carry it: leads booked into appointments, quotes sent, closes, revenue. Roll it up by channel and you see the conversion % at each step. Same weighted pipeline that feeds Centauro's forecast — the two cockpits read the same truth.
Reach, engagement, follower growth — the top of the funnel BUILDING
Impressions, engagement, and Page/audience growth by channel — the reach the effort buys before it becomes a lead. Pulled from GHL social stats + the posting platform.

The scoreboard — effort ÷ results

The bottom line of the formula: what did each lead, appointment, and close cost in effort or dollars, channel by channel. This is where Shilale sees which lane converts and which to kill — and what number he's standing behind. 🔑 DO: Hamad provisions Shilale a marketing-dashboard login and wires GHL (attribution + social stats) + Search Atlas into one pane, same build as the CFO cockpit.

The Numbers — targets & financials

First goal: $50,000/week to stabilize — a one-setter problem LIVE
Modeled: ~4 closes, ~14 appts, ~139 leads/week — one setter feeding Nate. Nets ~$20.6k/week after fixed; break-even ~$15.7k/week. Leads aren't the constraint (28,000 contacts); the calendar is. (Placeholder assumptions — firms up with your real ticket, close rates, fixed costs.)
Then scale to $5M/year — one equipment buy, sized for $100k/week NEXT
Modeled: stabilize at $50k on current gear first, then buy equipment sized for $100k/week in one jump (~2 setters + 2 closers). The ~$350k is the cut/drill machine; the robotic weld cell is a separate cost on top. Small automation now = OpEx; the big equipment = CapEx.

What's Next — to 100% & bank-ready

Same engine serves both: real, current numbers in one screen = Centauro's cockpit and the bank's proof. In order:
1 · Clean, current books — the foundation DO
Owner: Joe + Centauro. Close monthly on a tight cadence (July went to Carter Aug 6 — hold it). Kill the gaps: the ~$4,586 A/R difference, junk records, deposits booked as liabilities, EIDL ~$232K confirmed on a debt schedule. Highest-value block — makes every number defensible.
2 · Wire the dashboard to live sources BUILDING
Owner: Hamad. Connect QBO (P&L, BS, AR, AP, Cash) + GHL (weighted pipeline) into one pane; build the 13-week cash view. Add real margin/job when floor tracking is live.
3 · Give Centauro the keys DO
Owner: Hamad + Jim. He has QBO; provision the dashboard login + one screen-by-screen walk-through so he can play with it and trust it.
4 · Make it bank-grade for Carter DO
Owner: Centauro leads, Joe supports. Underwriting package for the September maturity: 2–3 yrs historicals + YTD, AR/AP aging, debt schedule, pro forma reconciled to actuals. Close the diligence stoppers: cap table papered (was verbal — #1 stopper), EIDL workout, personal guaranty/PFS, clean split in writing. Centauro owns the bank narrative; the dashboard hands him live numbers to defend it.
The one line: clean books → wired dashboard → Centauro trained → bank package he defends with live numbers.
